Role Clarity Builder
Companion tool for Issue 9. Your Team Isn’t the Problem. Your Roles Are Undefined.
Enter the roles you pay for, the results the business needs every month, and the calls your team brings you. The tool shows what nobody covers and what two roles claim, sorts your calls by what a wrong call would cost, and builds all four prompts with your answers filled in.
Work top to bottom. Nothing is saved, so keep this tab open until you have copied all four prompts.
Make two lists
The roles, then the results the business needs from them. This is step 01 of the Field Application.
Roles
A role is one job. List every job you pay for, yourself included. A person who does two jobs gets two lines. Six at most. If you have more, enter the six that cost you the most, always keeping your own roles, and put the rest under Left out below. Tick I hold this role on every line that is you.
Left out of this run (optional)
Skip this unless you have more than six jobs. Left out roles are the ones you are not running this time. Name them here, then say which results each one handles in the list below. Their results will not show up as gaps.
Results the business needs every month
A result is something the business needs every month to keep running, written as one plain sentence, like “invoices go out within two days of delivery.” Eight to fifteen is plenty. Include the ones you know nobody is handling. Those matter most.
Write the result and the number
One sentence and one number for each role. This covers steps 02 and 03 of the Field Application.
The result is one sentence about an outcome, not a task: “every job leaves on the day we promised,” not “manages scheduling.” If it joins two separate results with “and,” the role is really two roles. Hold your own role to the same rule: “keep the business running” covers everything and hides every gap. The number is the one thing you could look at to see the result is happening without asking anyone. Prefer one you already have. If nothing counts it today, write “not counted yet.” That is a finding.
Mark the decisions
Five to ten calls per role you do not hold that came to you in the last month. This is step 04 of the Field Application.
Skip any role you hold. Its decisions are yours, so there is nothing to set. What happens today: Decide (they decide), Decide and tell (they decide and report to you), or Ask first (it comes to you). A wrong call would cost is a dollar guess. Undone within a week: could you reverse it in that time. Limit is the most you would let that person lose on one bad call without hearing about it first.
The rules. Decide: it could be undone within a week and a wrong call costs less than the role’s limit. Ask first: it could not be undone within a week and a wrong call costs the limit or more. Decide and tell: everything else. A limit of $0 means no call is a plain Decide.
Example. Swap a driver for a shift. Handled today as Ask first, a wrong call costs $100, you could undo it within a week. With a $300 limit the rules say Decide, so this is a call you could hand over.
Compare the lists
Tick every cell where that role’s sentence covers that result. Judge by meaning. This is step 05 of the Field Application.
Your ticks go into Prompt 4 as your reading. The AI still judges coverage from your sentences, so its counts can differ from yours. Where they differ, the sentence is probably too vague.
Deliberately left out: whether the person is right for the role (that is Issue 12), and who should own each overlap (that is Issues 10 and 11). This lists the overlaps. It does not settle them.
AI Edge
All four prompts from the issue, in one place, with your answers filled in. Open one chat in ChatGPT, Claude, or whatever you use, and paste the prompts in order, one at a time, in the same chat. Each one builds on the last. Anything still highlighted in yellow is something this tool does not have yet. Fill it in by hand before you paste.
Everything you type stays in this browser tab. Nothing is sent or saved. Close the tab and it is gone.
